Help about little skinning/modding project

Hi guys MayheM here if you remember about my skins and maps i created (some i didnt i posted here by other creators like Hand of Death).
Anyway i have a little project and i need help.
I intend to make "ghostly soldiers and archers+villagers" but ive tried everything with gimp and it doesnt work.
So help me out if you want!
